The Challenge
As one of the world's largest beauty companies with a portfolio of iconic brands across prestige and consumer segments, our client faced a critical inflection point. AI adoption was accelerating across the organization—from personalized marketing campaigns and consumer insights to supply chain optimization and product development. However, this rapid experimentation was happening in silos, without centralized oversight or guardrails.
The company operated without a formal AI policy, leaving teams uncertain about acceptable use cases, data handling practices, and ethical boundaries. There was no governance board to review AI initiatives, no framework to assess risks, and no training program to equip employees with responsible AI practices.
With billions in revenue and consumer trust at stake, the organization recognized that uncoordinated AI adoption posed significant risks: potential bias in consumer-facing applications, data privacy violations, regulatory non-compliance, and reputational damage. Leadership understood that to scale AI responsibly across a global enterprise, they needed more than technology—they needed governance, accountability, and a cultural shift toward responsible innovation.
Our Solution
DigiForm partnered with the client's executive leadership to design and implement a comprehensive AI governance framework tailored to the beauty industry's unique challenges and the company's global scale.
Phase 1: Foundation & Policy Development
We began by conducting a comprehensive AI maturity assessment across all business units, identifying existing AI use cases, shadow AI projects, and governance gaps. Working closely with legal, compliance, IT, and business stakeholders, we developed the company's first Enterprise AI Policy—a living document that defines acceptable AI use, data governance standards, ethical principles, and approval workflows.
Phase 2: Governance Structure & Framework
We designed a multi-tiered governance structure:
- AI Governance Board: Executive-level oversight body meeting quarterly to set strategic direction, approve high-risk initiatives, and monitor compliance
- AI Review Committee: Cross-functional team conducting monthly reviews of AI project proposals
- AI Champions Network: Distributed governance model with designated AI leads in each business unit
Phase 3: Training & Change Management
Recognizing that policy without adoption is ineffective, we developed a comprehensive training program covering executive briefings, manager training, employee enablement, and role-based deep dives. We also launched an AI Governance Portal—a centralized hub providing policy documentation, training resources, project submission forms, and FAQs.
Phase 4: Continuous Improvement & Scaling
With the foundation in place, we're now supporting the client in scaling governance across 60+ AI projects, refining policies based on lessons learned, and adapting to evolving regulations. We conduct quarterly governance audits, track key metrics, and facilitate continuous learning through case study reviews and best practice sharing.
